When AI Does the Work Who Owns the Outcome book by Donna Lightfoot

When AI Does the Work, Who Owns the Outcome?

AI introduces a new version of an old operational problem. As technology performs more tasks and influences more decisions, organizations still need to determine who owns the result, how success is measured, where exceptions go, and what happens when automation fails.

When AI Does the Work, Who Owns the Outcome? extends Donna's work on outcome ownership into AI-enabled operations, examining accountability, governance, workforce impact, operational design, and the difference between automating activity and improving an outcome.

The Ownership Gap™

Organizations can optimize individual teams, technologies, and KPIs while the overall customer or business outcome still fails. The Ownership Gap™ examines what happens when responsibility for an outcome becomes fragmented across functions, systems, metrics, and leaders.

The framework connects workforce management, customer experience, operational intelligence, technology, AI, leadership, and enterprise execution around one fundamental question: Who owns the outcome?

Original Industry Contribution

Introducing “Interaction Avoidance” for the Modern Contact Center

Before writing Combatting Contact Avoidance and Creating the Right Policy to Manage It, Donna Lightfoot conducted extensive research into how contact centers described and managed avoidance behaviors.

The established industry term was “call avoidance,” language developed for a customer service environment dominated by telephone interactions. As customer service expanded across chat, email, SMS, social media, and other digital channels, that terminology no longer reflected the full range of work performed by contact center employees.

Donna found no evidence that “interaction avoidance” was being used within the contact center industry to describe avoidance across voice and digital interactions.

Recognizing this gap, Donna introduced and defined “interaction avoidance” as a modern, channel-neutral replacement for “call avoidance.” The term provides contact center leaders with a more accurate way to examine avoidance across every type of customer interaction.

“Donna introduced and defined interaction avoidance within the contact center performance discussion as a modern, channel-neutral replacement for the legacy term call avoidance.”

Expanding the Definition

Donna extended the traditional avoidance discussion beyond telephone calls to include chat, email, SMS, social media, and other digital or asynchronous customer work.

Examining the Operational Context

Avoidance should not automatically be treated as an isolated employee behavior problem. Leaders must also examine workflows, training, technology, performance expectations, incentives, policies, and measurements that may contribute to the behavior.

Creating Practical Policy Guidance

Donna developed educational content and policy guidance to help leaders define interaction avoidance, identify patterns, investigate contributing factors, establish clear expectations, and respond consistently across channels.

Donna's perspective on AI and operational accountability did not begin with AI. It developed through years of working with the systems, people, workflows, customer interactions, metrics, and operational decisions that technology is now increasingly being asked to automate.

This progression is what connects Donna's earlier workforce management publications to her current work around AI, operational intelligence, and The Ownership Gap™.

A Body of Work Built From the Operation

Donna's published work reflects both her operational experience and the evolution of contact center and workforce technology — from traditional workforce planning and real-time management to digital operations, WEM, AI, operational intelligence, and outcome accountability.

Workforce Management & WEM

Donna's workforce perspective was developed inside the operation — forecasting demand, creating schedules, managing real-time conditions, implementing workforce technology, training teams, improving workforce performance, and navigating what happens when planning assumptions meet operational reality.

Experience Behind the Perspective

Donna's published work did not begin with a theory about how contact centers should operate. It began inside the operation.

Her career has crossed frontline customer service, workforce management, real-time operations, forecasting and scheduling, workforce technology implementation, training, workforce leadership, product marketing, competitive intelligence, and AI and operational strategy.

That progression shapes how Donna evaluates technology today. She looks beyond what a product or AI system can do to what happens when it reaches the operation:

  • What work changes?
  • What happens to the workforce?
  • What happens to the customer?
  • What does it actually cost?
  • Did the business outcome improve?
  • Who owns the result?

These questions connect more than two decades of operational experience with Donna's current work around AI, operational intelligence, customer experience, workforce strategy, and outcome ownership.
